Questions, objections and a difficult audience
Answering without justifying yourself, handling an objection, and dealing with real hostility.
The general rule: the four-beat structure
Every answer to a question follows the same pattern.
One. Listen to the end. Do not anticipate, do not cut in. The question often changes character in its second half.
Two. Restate it. If I understand correctly, your question is about... That restatement checks your understanding, gives you two seconds to think, and lets the room hear the question, which is often necessary.
Three. Answer in three sentences maximum. A long answer reads as justification.
Four. Check. Does that answer your question? Then you take the floor back.
The sentences that save you
You do not know. I do not have the answer. I will get it to you by Friday. That is all. This sentence raises your credibility; improvising destroys it.
